The Real Cost of Running an SEO Agency: A Data-Driven Breakdown

We analyzed survey data, agency benchmarks, and published pricing to calculate what agencies actually spend per client — in tools and labor. The numbers are worse than you think.

How Many Hours Does an Agency Spend Per Client?

This is the question nobody answers honestly. Most agencies guess low because they don't track time at the task level. But the data tells a different story.

Our Conservative Estimate: 12 Hours Per Client

Given the range of 10-20 hours across multiple studies, we use 12 hours/client/month as our baseline. This assumes an agency that has already implemented some efficiency improvements — standardized audit processes, templated reports, established workflows — but still relies on manual execution across disconnected tools.

This is deliberately conservative. Most agencies reading this will recognize that their real number is higher.

The Tool Stack: What Agencies Actually Pay

We checked each vendor's public pricing page on April 13, 2026 and built a representative stack for a 10-client agency. All prices are the monthly-billed-monthly rates published by each vendor. Annual commitments are typically cheaper.

**SEMrush Guru: $249/month** — 15 websites monitored, enough headroom for 10 clients plus internal use. The Pro plan ($139) only supports 5 websites. Source: semrush.com/pricing

**Surfer SEO Pro: $219/month** — the middle tier in Surfer's current Standard / Pro / Peace of Mind lineup. Standard ($119) may work for smaller agencies. Source: surferseo.com/pricing

**BrightLocal Grow: custom/quoted pricing.** BrightLocal moved to custom pricing in early 2026 and no longer publishes per-location tier rates on its public pricing page. Agencies at the 6–10 location range previously saw pricing around $119/month under the older public Grow tier; use ~$119 as a rough estimate and contact BrightLocal directly for a current quote. **Semrush AI Visibility Toolkit: $99/month per domain** — Semrush's published add-on for monitoring brand mentions in ChatGPT, Gemini, Claude, and Perplexity. Source: semrush.com/pricing

**Buffer Essentials: ~$30/month for a typical 6-channel setup** — Buffer moved to per-channel pricing in 2026 at $5 per channel on Essentials. Actual cost scales with the number of social channels each client needs. Source: buffer.com/pricing

**Estimated total tool cost for a 10-client agency: ~$1,715/month.** This scales further as client count increases — Search Atlas alone jumps to $1,998 at 20 clients (requiring two Agency subscriptions).

The Labor Math

At $75/hour (a common blended rate for agency SEO professionals):

**With disconnected tools:** 10 clients × 12 hours × $75/hr = $9,000/month in labor. Combined with ~$1,715 in tools = ~$10,715/month total cost to deliver SEO.

Labor estimates use a $75/hour blended rate, which accounts for a mix of senior strategists ($100+/hr) and junior specialists ($50/hr). The 12-hour baseline sits in the middle of the ranges suggested by the sources above, which span roughly 10–25 hours per client per month depending on methodology and agency type.
